How to Run Weekly Assumption Tests

A lightweight weekly process for converting strategic guesses into validated knowledge.

Most strategic initiatives fail not because the strategy was wrong, but because the assumptions beneath it were never tested. This guide gives you a repeatable weekly process for surfacing and validating the assumptions that matter most.

What You Need Before Starting

Before your first cycle, you need three things: a list of the key assumptions underlying your current initiative, a ranking of which assumptions carry the most risk if wrong, and a team member who owns the testing cadence. This is not a committee exercise — one person drives it, the team contributes.

Surface and Rank Your Assumptions

At the start of each week, review your assumption inventory. For a new initiative, start by listing every "we believe that..." statement your plan depends on. Then rank each assumption on two dimensions:

  1. Impact if wrong — how much damage would a false assumption cause?
  2. Current confidence — how sure are we that this is actually true?

High-impact, low-confidence assumptions go to the top. These are your testing priorities for the week. Aim to identify two or three assumptions to test each cycle. More than that dilutes focus.

Design Lightweight Tests

For each priority assumption, design the simplest possible test that would meaningfully update your confidence. The goal is signal, not proof. Good tests share three qualities:

  1. They run in days, not weeks — if the test takes longer than the cycle, break it into a smaller question.
  2. They produce a clear signal — before running the test, define what a "pass" and "fail" look like. If you cannot define the outcome in advance, the test is too vague.
  3. They mix methods — pair one qualitative check (an interview, a ride-along, a customer conversation) with one quantitative check (a data pull, a small experiment, a market scan). Neither method alone is sufficient.

For example: if your assumption is "mid-market buyers will pay a 15% premium for faster delivery," a lightweight test might be three customer interviews asking about willingness to pay, paired with a pricing page A/B test running for five days.

Review, Update, and Decide

At the end of each week, hold a thirty-minute review. Walk through each assumption that was tested and answer three questions:

  1. What did we learn? — state the finding plainly, without hedging.
  2. How does this change our confidence? — move the assumption up or down on your confidence scale.
  3. What does this mean for the plan? — if an assumption was invalidated, what changes? If validated, what can we now commit to?

Update your assumption inventory visibly. Over weeks, you will build a burn-down chart showing assumptions moving from "untested" to "validated" or "invalidated." This chart becomes one of the most powerful communication tools you have — it shows stakeholders that the strategy is being stress-tested in real time.
